THE BACKGROUND
– Our client, India’s leading furniture E-tailer has seen rapid growth over the last five years.
– Based out of South India with a national distribution centre in Bangalore has a third-party inbound supply-
chain coming in from North & West India.
– Sourcing & Procurement of products highly dependent on third party manufacturers/suppliers along with
– imports from China and south east Asia.
THE CHALLENGE – COVID CHANGED IT ALL
– Unprecedented demand slump due to nature of the product category (discretionary spending).
– Fixed cost of logistics infrastructure including fleet hit the logistics costs of the client adversely.
– Sourcing volumes from third-party suppliers scattered across regions slumped.
– Post lockdown, B2C order sizes from end customers became smaller and complex.
– Pre-Covid inbound procurement supply chain was on FCLs. Post it has become pre-dominantly LCL.
– The nature of the product, when shipped through part load service providers, resulted in high damages
– in transit and multiple handling delays.
THE SOLUTION
– We designed a supplier & throughput based inbound logistics schedule to pick LCL shipments from
– multiple locations/ suppliers and consolidate in FCLs without transhipments.
– Ordering to fulfilment for inbound procurement supply chain was reduced from 7.6 days to 4.9 days in
– the last quarter.
– Once we built the LCL consolidation model, this has worked out to be a single window bespoke inbound
– logistics network.
– Within two months of implementing the inbound logistics network, the client is planning to exit/close
– four warehouses in North & West India, earlier used for consolidation of inbound sourcing.
